HPWH is a two-trade job—calculate the complete installed cost including unit, electrical circuit upgrade, condensate drain, dedicated space requirements, and available rebates so your quote covers the full scope before the customer prices out the standard electric replacement.
A heat pump water heater extracts heat from the surrounding air — it needs space to do this. Minimum manufacturer requirement is typically 1,000 cubic feet of unconditioned or semi-conditioned air volume (a 10×10×10 room). An interior closet that's 4×4×8 = 128 cubic feet will not work — the unit will run in resistance-only mode and lose all efficiency benefits. Verify the space before quoting. Measure the room, confirm it's not fully conditioned, and check that the ceiling clearance matches the unit height plus the clearance required for the intake louvers at the top. Common install killers: fully insulated mechanical closets, utility rooms adjacent to bedrooms (noise is significant), and spaces with no way to route condensate. Confirm all three before the quote becomes a contract.
HPWH installations frequently require both a plumber (water connections, drain pan, condensate) and an electrician (240V circuit). In some markets, one contractor handles both. In others, you're coordinating a sub. Regardless, the customer sees one job — not two trades. When you quote, either include the electrical scope (subbed or self-performed) or be explicit: "My quote covers the plumbing installation. The electrical circuit upgrade is a separate scope — I can coordinate with an electrician, or you can hire one directly. The circuit must be installed before we can complete the HPWH install." Vague electrical scope is the #1 source of callbacks, cost disputes, and customer frustration on HPWH jobs. Own the coordination or explicitly exclude it — no middle ground.
The IRA Section 25C tax credit provides homeowners up to $600 toward heat pump water heater purchases (30% of cost, up to the cap). ENERGY STAR-certified HPWHs qualify. Separate from the tax credit, many utilities offer rebates ranging from $100 to $800+ for HPWH upgrades — the Rewiring America database lists current programs by zip code. These rebates do not reduce your price. They reduce the customer's out-of-pocket cost after your invoice is paid. Present them as value, not discounts: "The federal tax credit covers up to $600 of the unit cost when you file your taxes. Some customers get another $200–$500 from their utility on top of that. The upgrade essentially pays for itself in 4–6 years through energy savings alone." Customers who understand this math don't negotiate — they sign.
