Roof Replacement Pricing: Why Per-Square Tells Only Half the Story

Quoting a roof at "$X per square" works as a starting point but misses the variables that actually drive profitability. Two 25-square jobs with the same material can have very different real costs โ€” depending on pitch, tear-off layers, deck condition, site access, and flashing complexity. The roofers who consistently make money price these factors individually, not as a flat rate.

Pitch Multiplier Is Real

A 4/12 pitch roof is walkable without staging. A 10/12 pitch requires jacks, slower movement, and more setup time โ€” often 30โ€“50% more labor per square. A 12/12 pitch is a different job entirely. If you're quoting steep pitches at the same rate as medium-pitch work, you're losing money on those jobs. Track your time on steep versus standard roofs for a few months and you'll see the pattern.

Tear-Off Layers Are Not Linear

The second layer is always harder to remove than the first. Double-layer tear-offs typically add 60โ€“90 minutes per square compared to single. Add disposal cost โ€” a full dumpster runs $300โ€“$600 in most markets, and double-layer tear-offs fill two. Price tear-off separately from install, per layer, so the customer can see exactly what drives the cost.

Deck Repair: The Surprise Variable

You don't know how much deck you'll need to replace until the old shingles are off. Walk the attic before quoting, check for soft spots from the outside, and build a percentage into your quote with a written clause: "Deck replacement beyond X sheets billed at $Y per sheet." This protects you legally and sets the customer's expectation before the surprise.

Metal vs. Shingles Margin Comparison

Standing seam metal has higher material cost ($250โ€“$450/sq vs. $100โ€“$150/sq for architectural shingles) but the margin story can be better โ€” you're often doing it in a less competitive market, with customers who value longevity over upfront cost. The installation requires different skills but the labor premium over shingles ($100โ€“$200 extra per square) more than covers the skill curve for an experienced crew.
