Roofing estimates are often wrong in the same direction: they capture the square footage and miss the everything else. Pitch premium, layer tearoff, decking repairs, valley complexity, penetrations, drip edge, permit โ€” these can add 30โ€“50% to a job and they're not in most roofer's quick math. The result is a price the customer might love and a job you lose money on.

The Real Cost Drivers on a Roof Replacement

Roof area (squares) โ€” the starting point, but not the whole story. 30 squares on a 4/12 gable is a different job than 30 squares on a 10/12 hip roof with two dormers.

Pitch factor โ€” steep roofs require different safety equipment, slower production, and higher risk. A 12/12 pitch carries a 1.41ร— multiplier on your material quantities and significant additional labor time vs. a 4/12.

Number of layers to remove โ€” code allows two layers in most jurisdictions. Single-layer tearoff is standard. Double-layer tearoff adds material disposal cost and significant labor. If you discover a third layer on site, that's a change order.

Decking condition โ€” plywood and OSB get soft around penetrations and in low-slope sections. Budget a per-sheet replacement cost and use it as a line item with a range, not a fixed number.

Penetrations and flashings โ€” each pipe stack, skylight, chimney, and roof-wall intersection adds labor time and material cost. Count them on every estimate.

Permit fees โ€” varies by jurisdiction. Know your local fee schedule and include it in every quote, not as a surprise add-on.

Shingle Tier Matters More Than You Think

3-tab shingles are largely out of the market. The typical replacement today uses architectural (dimensional) shingles at a minimum, with designer/luxury laminate at the premium end. The material cost difference is real โ€” a 30-square job might swing $800โ€“1,500 in materials from entry architectural to premium designer. Price it right and let the customer choose their tier.
