A paid invoice isn't the same as a profitable job. If you spent $8,000 in labor and materials to earn a $10,000 check, your margin was 20% โ€” which might be fine, or might be 15 points below your target depending on your overhead. The only way to know is to track job profitability systematically. Most contractors don't. Most contractors wonder why they're always busy but not building any wealth.

The Four Numbers That Determine Job Profit

1. Invoice amount โ€” what the customer paid.

2. Actual labor cost โ€” hours worked ร— burdened wage (including employer taxes, workers' comp, and benefits). Not billable rate. Cost.

3. Actual material cost โ€” what you paid, including tax and delivery.

4. Subcontractor spend โ€” what you paid subs, if applicable.

Gross profit = Invoice โˆ’ Labor โˆ’ Materials โˆ’ Subs. Gross margin = Gross profit รท Invoice.

Compare that to your overhead per job (or per hour) and you get net profit. That's the number that matters.

Why Estimated vs. Actual Always Diverges

You quoted 8 hours, the job took 11. You quoted $400 in materials, it took $520. The invoice stayed the same. That's not unusual โ€” it's typical. The question is whether you know it's happening systematically, or whether you find out at year-end when your accountant delivers bad news.

Job-level tracking tells you which job types run over consistently, which customers generate scope creep, and where your estimates are structurally wrong. Fixing one systematic underestimate can be worth $20,000/year in recovered margin.

Setting a Margin Floor by Job Type

Not all jobs should have the same margin target. Emergency calls should carry a premium. Heavily competitive bid jobs might run lower margin but higher volume. Service calls have different economics than installs.

Build a margin floor per job type and use it to filter quotes before they go out. If a job won't hit 30% gross margin, it needs a higher price or it's not worth taking.
