A commercial property owner has a 20-year-old TPO roof that is weathering but not actively leaking. They want options. You can replace it for $8/sqft, patch and coat it for $3.50/sqft, or walk away. Here is when coating is the right call, when it is not, and every line item that goes into a professional application.

When Coating Is the Right Call

Coating is appropriate when:

  • Roof membrane is structurally intact (no wet insulation, no delamination)
  • Age is 10–20 years and remaining life is 5–10 years without intervention
  • Minor weathering, UV damage, hairline cracks, surface chalking
  • Owner wants to extend life rather than replace capital expense
  • Reflectivity upgrade for energy savings is desired

Coating is NOT appropriate when:

  • Wet insulation anywhere (coating traps moisture, accelerates rot)
  • Significant membrane punctures, seams open, or widespread cracking
  • Previous coating is failing (compounds adhesion problems)
  • Insulation is damaged (coating fixes the surface, not the substrate)
  • Roof is nearing end of serviceable life (coat and replace in 2 years = double cost)

Pre-Coat Inspection Scope

Before quoting coating, inspect:

  • Core samples — pull 2–4 core samples (per 1,000 sqft) through the membrane into the insulation. Dry insulation = coat. Wet insulation = replace or spot-repair before coating.
  • Infrared scan — at dusk, use an infrared camera to identify moisture under the membrane. Wet areas retain heat and show bright in IR imaging.
  • Seam probe — walk every seam, probe with a 2-inch putty knife. Open or lifted seams need patching before coating.
  • Drains and penetrations — verify flashings around drains, pipes, and HVAC units are intact.
  • Ponding — note areas of ponding water. If more than 20% of the roof ponds, silicone is required (acrylic will fail).

Coating Systems

Silicone (one-coat):

  • Materials: $0.90–$1.60/sqft (one 100% silicone coat at 25–30 mils dry)
  • Labor: $0.80–$1.60/sqft (airless spray + roll detail work)
  • Prep (TSP wash, primer, patch): $0.30–$1.20/sqft
  • Total: $2.00–$4.40/sqft
  • Life: 15–25 years, 10–20 year manufacturer warranty available
  • Handles ponding water, high UV, wide temp range

Acrylic (two-coat):

  • Materials: $0.40–$0.80/sqft (two coats at 15 mils each)
  • Labor: $0.60–$1.20/sqft
  • Prep (TSP wash, primer, patch): $0.30–$0.90/sqft
  • Total: $1.30–$2.90/sqft
  • Life: 7–12 years, 5–10 year manufacturer warranty
  • NOT suitable for ponding water

Elastomeric (acrylic-based with urethane):

  • Materials: $0.60–$1.20/sqft
  • Labor: $0.70–$1.40/sqft
  • Prep: $0.30–$1.00/sqft
  • Total: $1.60–$3.60/sqft
  • Life: 10–15 years
  • Mid-range option, handles moderate ponding

Prep Work Line Items

  • Power wash — $0.10–$0.25/sqft. Required on every job. 2,500 PSI with TSP cleaning solution.
  • Primer — $0.20–$0.40/sqft materials, included labor. Required on EPDM, aged TPO, and most roofs with heavy chalking.
  • Patching — $20–$50 per patch (membrane patch + fabric reinforcement). Count patches during inspection.
  • Seam reinforcement — $5–$15 per linear foot of lifted or open seam.
  • Drain basket cleaning — $25–$75 per drain.
  • Reglet/counter flashing repair — scope separately.

Warranty Scope

Manufacturer warranties on silicone systems run 10–20 years when applied by certified contractors at required film thickness and with required primer. Terms are precise:

  • Dry film thickness verification required (wet mil gauge during application, dry mil check post-cure)
  • Required primer system
  • Minimum temperature during application (typically 50°F+)
  • No application in forecast rain within 24 hours
  • Annual inspection required for warranty maintenance

If your crew is not certified or your application does not meet spec, the warranty is void. Charge for the full certified application or do not sell the warranty.

The 2-Year Trap

Coating a roof that will need full replacement in 2–3 years is a $5,000–$15,000 waste. The customer pays for coating, the coating does its job, the roof fails anyway, the customer pays for replacement 2 years later. Your reputation takes the hit even though the coating performed. Honest assessment: if the roof has 5+ years of life potential with coating, coat it. If less than 5 years, replace it.

Frequently Asked Questions

How much does flat roof coating cost per square foot?

Flat roof coating runs $1.50–$5.50 per square foot installed in 2026. Silicone systems ($3.00–$5.50) last 15–25 years. Acrylic ($1.50–$3.00) last 7–12 years. Elastomeric ($2.00–$4.00) is the middle option at 10–15 years. Prep work (power wash, patch, prime) is included at the low end; extensive prep adds $0.50–$1.50/sqft.

Is a roof coating a real repair or just a Band-Aid?

On a structurally sound roof with minor cracking or weathering, a properly applied coating is a legitimate 10–20 year repair. On a roof with wet insulation, significant membrane damage, or active leaks, a coating is a Band-Aid that traps moisture and accelerates deterioration. Core-sample or infrared-scan the roof before coating any flat roof that has leaked.

What is the difference between silicone and acrylic roof coating?

Silicone (DOW, GAF Unisil, Henry 887) handles ponding water indefinitely, has 15–25 year warranties, and costs $3.00–$5.50/sqft installed. Acrylic (Henry 887 Acrylic, Gaco, Sno Roof) is water-based, cheaper ($1.50–$3.00/sqft), but degrades in ponding water and lasts 7–12 years. For roofs with ponding, silicone is the only right answer.

Can I coat an EPDM rubber roof?

Yes, with specific primer. EPDM must be scrubbed clean (TSP wash), rinsed, and primed with a bonding primer rated for silicone or acrylic. Without proper primer, the coating peels within 1–3 years. Older EPDM with heavy chalking requires more aggressive prep. Expect $0.75–$1.50/sqft prep cost on EPDM.
